Defining Activation Without Vanity Metrics

“Logged in twice” is not activation. A usable definition ties to the first outcome your product claims to deliver.

Activation should name the first proof that the product did its job. For a invoicing tool that might be sending a first invoice; for a learning app, finishing a first lesson with a score; for a marketplace, publishing a first listing with required fulfillment fields complete.

Login frequency is a supporting signal, not the destination. When teams optimize for return visits alone, they polish notification copy while the empty state still hides the action that creates value.

In Activation Path Reviews we ask stakeholders to write the activation sentence in plain language before we open analytics. Disagreement in that room is useful—it surfaces whether marketing promises and product reality already diverge.

Once the sentence exists, map the minimum path to reach it. Remove optional flourishes from the first session. Optional can return later; first-value cannot wait for a perfect profile photo.
